A buyer confirms an order and, two weeks later, needs something different: a different quantity on one reference, a colour adjusted, or a packing detail corrected. The request feels small. Whether it is small depends entirely on where the order sits in the production sequence — and that position is invisible unless someone has defined it. On ceramic the sequence is long and has several gates: materials and body preparation, tooling or moulds, decoration preparation, kiln scheduling and the packing run. Each gate has a date after which changing course costs money in a different way. Buyers who know where the gates are plan their changes and pay nothing. What Actually Changes the Cost

Before materials are committed, a change is paperwork: quantities, references and packing details can move at no production cost, because nothing has been made or bought against the order yet.

After decoration preparation is committed, changes to artwork become re-work. The decal or print file has been produced and, in some cases, the plate or screen made. A colour change here is not an edit; it is a repeat.

After the kiln is scheduled, quantity changes disturb the batch. Adding or removing a quantity from a booked kiln load affects yield and may displace another order, so the factory will either refuse or price it as a new run.

After packing is configured, changes to cartons, labels or inserts reset the packing line and may invalidate printed components already produced.

The Four Windows You Should Have in Writing

Ask the factory to state, for every order, the date on which each of these closes: the quantity window (until materials are committed), the artwork window (until decoration preparation starts), the scheduling window (until the production slot is booked), and the packing window (until printed components are ordered). Four dates, listed on the order confirmation, remove almost all of the surprise. They also tell the buyer something valuable about the factory: a supplier that can state its windows precisely is a supplier that knows its own process.

How to Plan Changes Instead of Requesting Them

Three habits reduce the cost of change to near zero. Batch your changes. One consolidated amendment inside a window is free; six small amendments across a month will each find a gate closed. Separate urgent from important. A genuinely urgent correction — a compliance statement, a wrong size — is worth paying for; a preference should wait for the next order. Use the next order. Where a change is not critical, the cheapest place to make it is the following production run, where it is part of the specification rather than an amendment to an existing one.

What to Do When a Late Change Is Unavoidable

Accept the cost openly and ask for the specific mechanism: what is the additional charge, what is the delay, and what is the alternative — ship the current order as planned and correct on the next one. Doing the arithmetic on both options takes ten minutes and usually reveals that correcting at the next run costs less than delaying the current one.
