Colour Acceptance: How to Define It So a Dispute Cannot Happen

Summary
Colour is the most common unresolvable claim in ceramics, and the cause is almost never the factory. It is that the standard, the tolerance and the viewing conditions were never defined — so two people can look at the same piece and disagree honestly.

The Problem: Two Honest People, One Argument
A shipment arrives and the buyer says the glaze is too green. The factory says it matches the approved sample. Both can be telling the truth, because three things were never settled: which object is the standard, how much difference is allowed, and under what light the comparison is made. Colour disputes consume more time than any other quality conversation in this industry, and they are almost entirely preventable — not by purchasing equipment, but by writing three definitions before the first order.

Three Definitions, in Order
The reference. The physical object that new production is compared against. It must be a fired, sealed, dated, signed piece — the master standard — held by both parties. A photograph is not a reference. A digital file is not a reference. A Pantone chip is a useful starting point for a *new* colour and a poor standard for a *fired* glaze, because a printed substrate and a glassy fired surface reflect light differently.
The tolerance. How much measured and visible difference is acceptable. This needs two parts: a measured element, so that a number exists, and a visual element, because the eye sees combinations of hue, lightness and texture that a single number does not capture.
The viewing conditions. Where, under what light, at what distance and angle, by whom. Without this, the first two definitions are still arguable under different lamps.
The Physical Reference, Done Properly
Four practical rules.
- One master standard per colourway per body. Not per order, not per factory batch — per colour and body combination, held by both sides and replaced only by written agreement.
- Retain a fired standard from every production batch, labelled with the batch reference and date, and kept by the factory. This is what allows a later comparison to be made against something other than memory.
- Compare against the master, never against the last delivery. This is the rule that prevents the most damaging failure of all: successive approval drift, where each shipment is compared against the one before it, each is judged a little different, and three seasons later the colour is visibly not the colour that was chosen. It is the ceramic equivalent of a photocopy of a photocopy.
- Store the standard protected from light. A standard that has faded in a warehouse window is not a standard.
The Measured Element
Colour difference can be expressed numerically: instruments read a surface and produce a difference figure against a reference, commonly expressed as a single value where a smaller number means a closer match. Two things matter for how a buyer uses this.
The number is a control instrument, not a verdict. It tells you whether a batch has drifted and by how much; it does not by itself tell you whether a customer will accept the result, because the eye weights hue, lightness and texture differently from the instrument.
The tolerance has to be set per colour and per finish, deliberately. Three practical considerations:
- Plain, solid colours tolerate the tightest figures, because a uniform surface shows any difference across a large area.
- Reactive glazes, speckled bodies and textured surfaces need wider figures, because the surface itself varies across a single piece and a tight figure would fail every batch.
- Metallics, and colours near the edge of what a kiln can achieve, need the widest figures of all — and it is worth stating openly that a very saturated red or a specific yellow is a different proposition from a mid-tone blue. A tolerance set without that acknowledgement will be breached by physics rather than by carelessness.
The value of a measured tolerance is not precision for its own sake. It is that a number can be recorded, trended and acted on, while an opinion cannot.
The Visual Element, and the Conditions That Make It Fair
Where measured and visual judgements conflict — and they do — the visual assessment governs, because the customer will judge with an eye. But a visual judgement is only meaningful under defined conditions.
- Light source. Daylight-equivalent illumination, at a defined colour temperature. Judging under warm store lighting or under a yellow factory lamp is how the same piece becomes two different colours.
- A neutral viewing area, ideally a light booth or at minimum a neutral grey surface with no strongly coloured objects nearby, because surrounding colour shifts perception.
- A defined distance and angle, typically viewed at a normal reading distance rather than under magnification, and under more than one angle — since glaze appearance changes with the angle of light.
- More than one observer. Colour perception varies between individuals, and a single assessor is a single opinion. Two or three people, comparing independently against the master, produce a more reliable result than one person with a strong view.
- A time limit. Judging hundreds of pieces in sequence causes the eye to adapt until everything looks the same. Small, spaced batches are more reliable than a marathon.
Batch-to-Batch Reality
Three facts about production that a workable standard has to accommodate.
Different batches will differ slightly. Different clay batches, different kiln positions and different glaze preparation all shift the result a little. The standard's job is not to pretend otherwise but to define how much is acceptable.
Different positions in the kiln differ. Pieces fired near the kiln door and pieces in the centre can differ measurably. Where this is known, the practical arrangement is to compare the production sample against the master and to allow the range, rather than to insist on a single point.
A change anywhere upstream is a colour event. A new clay source, a new glaze supplier, a reformulation for cost, a change of kiln, a new decoration supplier — each should trigger a re-approval against the master, not merely an assumption that the recipe was the same. This is the same change-control discipline that protects fit, and it is the defence that buyers most often fail to ask for.

The Acceptance Protocol
Five steps, which can be written in half a page and attached to the specification.
- Before production: the factory sends a fired sample from the production run (a pre-production or first-off sample) for comparison against the master.
- Comparison: assessor(s) compare in defined light at defined distance; where an instrument is available, the difference figure is recorded too.
- Decision: within tolerance, accept; outside, hold the batch and identify the cause before the goods are packed.
- Record: the result, the date, the assessor, the batch reference, and photographs of the tested pieces beside the master. This record is what makes the next conversation a short one.
- At arrival: the same comparison, using the same protocol, against the same master. Two inspections using one standard are comparable; two inspections using two standards begin an argument.
What to Put in the Specification
Four lines convert this from a preference into a control.
- The master standard for each colourway, with its date and reference, held by both parties, replaceable only by written agreement.
- The tolerance, stated in both its measured and visual dimensions, with the note that the visual assessment governs where the two differ.
- The viewing conditions: light source, distance, viewing area, number of assessors.
- The change-control clause: any change of body, glaze, kiln or decoration supplier requires re-approval against the master.

- Do you retain a fired sample of every batch, and can I see the last three?
- What is your measured tolerance on this colour, and does it differ by item?
- How do you adjust the firing when you see the colour drifting — and do you tell us before shipping, or after?
- If we approve a new colour on this body, what has to be tested before it goes into production?
The Habit That Ties It Together
The habit is to define the reference, the tolerance and the light before the first order — and to compare every shipment against the master rather than the last one. Programs that do this settle colour questions in ten minutes, with a standard on the table and a figure in the file.
