It is also one of the most frequently underestimated, because the customer is usually thinking about a screen and the supplier is dealing with chemistry under heat. The gap between those two positions is where projects go wrong: a colour approved from a digital file, produced at scale, and found to be different on delivery. The Development Sequence

1. The reference. The starting point should never be a screen. It should be a physical reference: a Pantone chip, an existing product, or a named standard, with the understanding that a printed chip and a fired glaze are different materials. This is the moment to say so.

2. The lab trial, or dip. The factory prepares trial pieces and fires them. Several are usually produced, because a glaze reads differently on different bodies and at different thicknesses.

3. The fired approval. The buyer approves on a fired physical piece, not on a photograph or a digital proof. Where the customer provides a reference, the approval is a match against that reference under agreed lighting, because colour shifts with light source.

4. Documentation and a retained standard. The recipe, the body, the firing temperature and the application method are recorded, and a sealed fired sample of the approved piece is kept by both parties. Without this, a reorder is guesswork.

5. Production at scale. Only now does the colour go into the range — with the understanding that glaze varies slightly between firings, so the standard is a tolerance rather than an identity.

What Drives the Cost

Three components, and they should be quoted separately so the buyer can see what they are buying.

Development. A charge for the trial work, sometimes waived against a first order and sometimes not. This is the part buyers most often assume is free.

Minimum quantity. A custom glaze is mixed in batches, so it carries a higher minimum than a stock colour — and a glaze used on several items in a range spreads that minimum further. This is the argument for one custom colour applied across a range rather than one custom colour on one product.

Lead time. Development adds time ahead of the normal production clock: weeks rather than days, on top of the sampling cycle the buyer already knows.

The Five Decisions That Keep It Manageable

One custom colour, many products. The cheapest structure: a single glaze applied across mugs, plates and bowls, which amortises both the development and the minimum.

Glaze rather than decoration where possible, because a coloured glaze is more durable and more consistent than an applied print of the same colour.

A body that is already in production, since a new body adds a second development project.

Agreed lighting for approval, because a match approved under one lamp and inspected under another produces a dispute.

A documented recipe and a retained standard — the least glamorous and most important item on the list, and the one that turns a one-off into a repeatable programme.

Where the Realistic Boundary Sits

A custom glaze is very achievable for a solid or semi-translucent colour. It is harder for very saturated reds and certain yellows, which are sensitive to firing conditions; it is harder again for a precise match to a printed substrate, because the underlying materials differ.
